Whichever is greater, + GST. Six-month minimum. The rate is set at month one from your real billing numbers and locked for the six months — if your numbers move, the rate doesn't. It's recalculated at renewal on the then-current figures.

In practice the floor applies below roughly $15,000 a month in member revenue — around 150 members at $97. Above that, the percentage is the number. Which of 8 or 10 applies is settled at scoping.

One number, agreed in writing at the start. No renegotiating mid-term, and no working out afterwards what it should have been.

Why this works in a community and generic training doesn't

Your members aren't one audience.

In any community worth belonging to, the room is uneven. Someone's been building with AI for a year. Someone opened it once and closed it again. They're in different businesses, different niches, at different stages, wanting different things — and they're all in the same session.

Generic AI training dies in that room. Pitch it to the person who's furthest ahead and everyone else quietly stops coming. Pitch it to the beginner and your best members feel patronised. Most people solve this by aiming at the average, which reliably serves nobody.

That problem has a name, and teachers solve it every day. It's differentiation — one room, many starting points, and a session designed so everyone in it moves. Years of doing exactly that is the actual qualification here, more than knowing which model shipped this week.

In practice it means the masterclass is built for your niche, not adapted to it — and there are usually two or three ways into the same idea, so the person who's ahead gets something to chew on while the person who's nervous gets a first step they can actually take.

Why a percentage and not just a monthly fee?

Because the honest answer to "what is this worth" depends entirely on the size of your community, and I would rather work that out from your real numbers than guess at a price that is wrong for both of us. Small community, you pay the floor. Large one, the percentage is the fairer number — and it means I am carrying some of the same risk you are.

What counts as member revenue?

Total monthly recurring member revenue. Annual members count at one-twelfth. One-off product sales are excluded. It is set once at month one from a screenshot of your billing dashboard — one ask, not an ongoing audit of your books.

What if my numbers change mid-term?

They do not change the rate. It is locked for the six months, whichever way they move. At renewal it is recalculated on your then-current numbers — so if the work helped you grow, that shows up at renewal rather than being clawed back mid-term.

Why six months?

Because capability compounds and one-off guest spots do not. A single session is a nice afternoon that changes nothing by the following month — which is exactly why I stopped doing them. Six months is roughly where members stop asking what AI is and start asking better questions.

Do you work with members one to one?

No. This is community-facing — masterclasses, workflows, and answering in the room. If a member wants their own build, that is a separate conversation with them, and I will always tell you before that happens.

Is this a build?

No. Things get built in the sessions and handed over, but this is not a done-for-you engagement. If your community needs an actual system built, that is Build It With Me or Hand It Over, and it can run alongside.
